For SMBs, the consequences of joining that statistic are sharper than they are for large enterprises: fewer resources, less margin for error, and no innovation budget to absorb a failed experiment quietly. RAND Corporation’s 2025 analysis puts the overall failure rate at 80.3%, with 33.8% of projects abandoned before ever reaching production. That is roughly twice the failure rate of non-AI technology projects, according to the same research.

What the data does not show is a pattern of technology failing to work. The root causes identified consistently across these studies are organizational, structural, and process-related. Vendors selected before problems are defined. Prototypes built for demos rather than deployment. Success metrics established after the system is built rather than before. Data realities assessed optimistically rather than honestly.

Each of these is a process failure, not a technology failure. And each one is preventable.

The result is a system that technically works but does not address anything the business actually needs to fix. It produces output that no one knows how to evaluate because no one defined what success looked like before the build began. When the next budget review arrives, there is no financial result to point to and the project quietly disappears.

A proof-of-concept built for a demo has different architecture than a system built for production. It uses controlled sample data rather than the messy, inconsistent data the production system will actually encounter. It skips security and compliance requirements that will need to be retrofitted later. It has no monitoring, no failure handling, no rollback procedures. It works in the demo environment and fails in the real one.

S&P Global’s research found that the average organization scraps 46% of proof-of-concepts before production, and for the ones that do move forward, the average time from prototype to production is eight months. Cost per transaction before and after. Error rate reduction and its downstream impact on rework costs. Staff hours consumed by the process before and after deployment. These are metrics that show up in financial reports and survive the next budget review. “Improved efficiency” does not.

The failure pattern is not that organizations have bad data. Most SMBs have data that is usable with appropriate remediation. The failure pattern is that data quality is assessed optimistically rather than honestly at the start of the engagement. Vendors assume the data is closer to production-ready than it is. Organizations do not know enough about their own data to push back. The gap surfaces during build, when it is expensive to address.
